Manufacturing AI in Greater China: Computer Vision QC, Predictive Maintenance, OEE

Why now

Greater China remains the densest manufacturing region globally. The shift from labour-cost-driven to productivity-driven competition is well underway, and AI is a primary lever. McKinsey's Manufacturing in Asia 2025 report finds that AI adoption among Greater China manufacturers grew 47% year-over-year through 2024, with mid-market firms (US$50M-US$500M revenue) the fastest-growing segment.[^1]

The three use cases below dominate that growth. The technology is mature. The deployment patterns are documented. The remaining work is integration with shop-floor systems and managing the change for operators and engineers.

Use case 1: computer vision quality control

The pain. Manual visual inspection at end-of-line is slow, inconsistent, and operator-fatigue-prone. Defect categories evolve as products and processes change.

The deployment. Cameras on the line capture images of each unit. A computer vision model classifies pass/fail and identifies defect categories. Failed units are rejected automatically; borderline cases are routed to a human inspector with the model's classification visible.

The outcome. A 540-person specialty manufacturer in Penang serving Taiwanese and mainland Chinese customers deployed a CV-QC system across two production lines. False reject rate dropped from 4.2% to 0.9%. Detection of fine defects (under 0.5mm) improved from 71% to 96%. Inspector capacity reduced by two FTE per shift; the freed capacity moved into root-cause analysis. Year-one cost: US$220,000 including hardware. Payback in 11 months.

Why it works. The defect categories are bounded; the data is collectable; the human checkpoint at borderline cases preserves trust.

The constraint: model retraining as products change. New product variants require labelled data and model retraining. Without an internal capability for retraining, the model degrades. Build the retraining capability into the deployment from the start, not as an afterthought.

Use case 2: predictive maintenance

The pain. Reactive maintenance is expensive (downtime, expedited parts, overtime). Time-based preventive maintenance is wasteful (replacing parts that have life left, missing parts that fail early).

The deployment. Sensors on critical equipment (vibration, temperature, current draw, acoustic) feed a predictive model. The model estimates remaining useful life and flags anomalies. Maintenance is scheduled in planned downtime windows ahead of predicted failure.

The outcome. A 380-person component manufacturer in Suzhou deployed predictive maintenance on its CNC machining centres. Unplanned downtime dropped 38%. Maintenance cost per machine dropped 22%. Spare parts inventory dropped 18% (less safety stock for reactive replacement). Year-one cost: US$290,000 including sensors. Payback in 14 months.

Why it works. The data accumulates over time and the model improves; the failure modes are mostly known to maintenance engineers; the consequence of false positives is manageable (slightly earlier maintenance) versus false negatives (unplanned downtime).

The constraint: sensor coverage and historical labelled data. The first six months are largely about building the dataset. Patience is essential.

Use case 3: OEE optimisation

The pain. Overall Equipment Effectiveness (OEE) is the standard metric for manufacturing productivity, combining availability, performance, and quality. Improving it requires understanding where the time goes, which is hard without good data.

The deployment. Real-time data collection from production equipment, MES, and ERP systems feeds an analytics layer. Anomaly detection identifies unexpected stoppages, slow runs, and quality losses. Recommendations drive shop-floor improvement actions. Dashboards give shift supervisors and plant managers a live view.

The outcome. A 720-person electronics assembly manufacturer in Dongguan deployed an OEE optimisation system across 12 production lines. OEE improved from 64% to 78% over 18 months. Throughput increased 22% with the same equipment and headcount. Year-one cost: US$340,000. Payback in 12 months.

Why it works. The metric (OEE) was already understood and measured manually. The system replaced manual data collection with automated data collection and surfaced patterns the team could not see in the manual data.

The constraint: integration with existing MES and PLC systems. Greater China manufacturers run a wide variety of equipment generations. Integration is slow and unglamorous; budget for it.

What these use cases share

The three successful use cases share specific traits.

Bounded scope. Each does one thing well. The QC system does QC; the predictive maintenance system predicts maintenance needs; the OEE system optimises OEE.

Shop-floor friendly UX. The interfaces are designed for operators and engineers, not data scientists. Information appears where the work happens (line displays, mobile alerts, supervisor dashboards), not in a separate analytics tool.

Clear ROI metric pre-existing. False reject rate, unplanned downtime, OEE. Each metric was already tracked. The deployment improved a number the plant manager already cared about.

Integration with existing OT systems. Each touches MES, PLC, SCADA, or sensor systems already in place. None requires replacing the existing OT stack.

Operator and engineer involvement throughout. The successful deployments engaged shop-floor staff in design, training, and ongoing operation. The deployments that failed were the ones designed in the IT department and pushed onto the floor.

The Greater China-specific patterns

Three patterns are more pronounced in Greater China than in other manufacturing regions.

Equipment heterogeneity. Plants often run a mix of equipment from many vendors and generations. Integration work is heavier than in plants standardised on one supplier. Plan for 30-50% more integration effort than equivalent deployments elsewhere.

Local component sourcing. Sensors, edge compute, and integration services are widely available locally at competitive cost. Local suppliers often understand the specific equipment in the plant better than international suppliers. Use the local market.

Skilled workforce comfortable with technology. Greater China manufacturing engineers and operators are typically comfortable adopting new technology when it makes their work easier. Change management is rarely the binding constraint, in contrast to some other regions.

The PRC's Made in China 2025 policy framework and Taiwan's smart manufacturing initiatives both incentivise these deployments. Subsidies and tax credits are available in many cases; consult local advisors.

Implementation playbook

For a mid-market Greater China manufacturer planning AI deployment in the next 12 months.

  1. Pick one use case for the first wave. Resist the temptation to deploy all three simultaneously. Pick the one with the clearest current pain and the strongest internal sponsor.
  2. Engage the shop floor in scoping. The operators and engineers who will use the system know the real pain points. Their input shapes a deployable system.
  3. Audit the OT integration landscape. What MES, PLC, SCADA, and sensor systems exist. Where are the integration points. What standards (OPC UA, MQTT, Modbus) are in use.
  4. Plan for hardware lead time. Cameras, sensors, edge compute. Six to twelve weeks lead time is common. Order early.
  5. Build the data pipeline before the model. Without clean data flowing reliably, the model is irrelevant. Most deployment delays are data pipeline issues, not model issues.
  6. Pilot on one line, measure honestly. Compare to baseline. If the pilot does not deliver on the chosen metric, stop and rescope before expanding.
  7. Plan the second wave. Use the experience from the first to scope the second more accurately.

Counter-arguments

"We do not have the data scientists." Greater China has a deep manufacturing-AI services market. Local system integrators specialise in these deployments. Build with a partner; transfer knowledge over time.

"Our equipment is too old for sensor retrofit." Most equipment can be retrofitted with external sensors at modest cost. The retrofit cost is usually a fraction of the equipment value.

"OEE is a dated metric." It is decades old. It is also the metric your plant manager and your customers' supply chain teams understand. New metrics can come later. Start where the conversation already is.

Bottom line

Three manufacturing AI use cases (computer vision quality control, predictive maintenance, OEE optimisation) deliver consistent value in Greater China today. The technology is mature. The bottleneck is integration with existing OT systems and shop-floor engagement.

For a mid-market manufacturer choosing the first AI investment in the next 12 months, one of these three is the right answer. Pick the one with the clearest pain. Build with shop-floor involvement. Measure on the metric the plant manager already cares about. Expand based on demonstrated value.
