Why APAC AI Projects Fail in Year Two (And How to Not Be That Case Study)

Year one of an enterprise AI project is almost always a success. By year two, 40–60% have stalled, been deprioritised, or quietly discontinued. The failure is rarely technical. Here is what actually happens, and what to do differently.

Year one of an enterprise AI project looks good. The pilot succeeded. The demo impressed the board. The press release went out. The vendor case study was written.

Year two is where the actual work happens — and where 40–60% of enterprise AI deployments quietly stall, get deprioritised, or are discontinued. Not because the technology failed. Because the organisation failed to adapt.

We've been through enough year-two moments with clients across APAC to see the patterns clearly. Here's what kills AI projects in year two, and what prevents it.


Pattern 1: The pilot champion leaves

The most common year-two failure is not a technology problem. It is a personnel problem.

In almost every AI pilot that succeeds in year one, there is a champion: a VP of Operations who pushed the project through, a Head of Technology who ran interference with IT security, a Business Unit head who believed in the outcome and protected the budget.

When that person leaves — for another company, for a promotion into a role with different priorities, for a restructuring that reassigns their portfolio — the project loses its centre of gravity. The pilot results exist in a slide deck. The institutional knowledge of why the project mattered is in one person's head. And the new person in the role has their own priorities.

The fix: Deliberately distribute the champion function across three people before the end of year one. The economic sponsor (who owns the budget), the operational owner (who owns the day-to-day), and the executive advocate (who represents the project at leadership level). When one leaves, the other two maintain momentum.

Document the "why": write a one-page business case that explains why this project matters, what it replaces, and what success looks like. This document should be able to brief a new stakeholder in 10 minutes. It should not exist only as a memory in the champion's head.


Pattern 2: The model drifts and nobody notices

AI models trained on historical data gradually become less accurate as the world changes. Customer behaviour shifts. Product categories change. The language patterns in customer service queries evolve. The model continues running. The accuracy slowly degrades.

In year one, most enterprise AI teams monitor this carefully. By year two, monitoring cadences slip. The team that built the system moved on to new projects. The operational team running it day-to-day doesn't know how to interpret the monitoring dashboards. And the model quietly becomes worse.

By the time someone notices — usually because a business metric (conversion rate, fraud detection rate, customer satisfaction score) starts declining — the degradation has been going on for months.

The fix: Define revalidation triggers before you go to production. Not "we will review the model quarterly" — that gets cancelled in Q3 when the team is busy. Instead: "If accuracy on held-out validation set falls below X%, automatic escalation to model review." Or: "If customer complaint rate about AI recommendations exceeds Y per 1,000 interactions, scheduled revalidation." Build these triggers into your monitoring system, not into a governance calendar.


Pattern 3: The integration debt compounds

Year-one AI projects are almost always piloted with some degree of manual integration: data is exported from the CRM, processed by the AI model, and results are manually imported back. This is fine for a pilot.

By year two, volume has grown. The manual steps that worked at 100 transactions/day are breaking at 10,000. Someone is spending 3 hours per day doing data wrangling that was supposed to be automated. The "production" system has become a spreadsheet-mediated semi-manual process that the AI team is too busy to fix.

The fix to this manual integration was always "phase 2" — the proper API integration, the event-driven architecture, the real-time data pipeline. Phase 2 got deprioritised when the pilot results looked good enough and the budget for phase 2 was reallocated.

The fix: Budget phase 2 as part of the original project scope, not as a future commitment. If the total cost of the project is phase 1 (pilot) + phase 2 (production integration), present both costs to the sponsor simultaneously. Projects that go to production without funding phase 2 are building technical debt into their foundation from day one.


Pattern 4: The change management was borrowed, not owned

Most enterprise AI pilots allocate change management budget — training, communication, adoption support. In year one, this is typically delivered by the vendor or the systems integrator as part of the implementation project.

When the implementation project ends, the change management ends. There is no ongoing programme. Users who adopted the system in year one have received no additional training. New employees have received none. The system capability has been updated but user mental models haven't.

By year two, the user adoption rate has plateaued — or declined, as early adopters who understood the system's limitations move on and are replaced by users who learned the wrong habits.

The fix: Before the implementation vendor leaves, build internal change management capability. This means at least one person in the organisation who: understands the system deeply, can train new users, can communicate updates, and can identify adoption issues before they compound. This person is not a dedicated AI trainer — they have another role. But they have explicit responsibility for AI adoption within their team.


Pattern 5: Success metrics were set for year one, not year two

The metrics that demonstrate a pilot is worth continuing are different from the metrics that demonstrate a production system is delivering value.

Year-one metrics: accuracy on benchmark dataset, time saved in the pilot team, NPS from early users, number of transactions processed.

Year-two metrics: total cost of ownership (infrastructure + people + model updates), ROI against baseline (not against the pilot baseline — against the business objective the AI was supposed to address), adoption rate across the full target user base, business outcome improvement (revenue, cost reduction, customer satisfaction).

Most enterprise AI projects are not set up to measure year-two metrics in year one. By year two, the data required to demonstrate business value hasn't been collected, the baseline wasn't established, and the project struggles to justify renewal budget.

The fix: Define year-two success metrics in the project charter. Identify what data you need to collect to measure those metrics, and start collecting it in month one. The collection cost is low; the cost of not having the data when you need to justify renewal is high.


Pattern 6: The vendor's incentives diverged from yours after signing

In year one, the vendor has strong incentives to make the project succeed: they need the reference case, the case study, the renewal.

By year two, the dynamics change. The vendor has a new product that they want to upsell. The implementation team has moved to other projects. The account manager who understood your context has been replaced. The model you bought is being sunsetted in favour of the new version, which requires a new procurement cycle.

Meanwhile, your organisation has accumulated institutional knowledge that is trapped inside the vendor's proprietary system. Switching costs are high, and the vendor knows it.

The fix: Own the intellectual property of your AI deployment. This means: maintaining your own training data, owning your fine-tuned model weights (if applicable), documenting your prompt engineering, and maintaining your own evaluation datasets. Everything that would allow you to rebuild on a different platform in 6 months, if required. This does not mean planning to switch — it means not being trapped if you want to.


The common thread

Every one of these patterns has the same root cause: the AI project was treated as a technology implementation, not as an organisational change programme.

Technology implementations have a start and an end. Organisational change programmes do not. The AI system doesn't fail. The organisation's ability to sustain and adapt the system fails.

The year-two survival rate among our clients correlates strongly with one early-project decision: whether the project owner was a technology leader or a business leader. Technology-owned projects optimise for technical delivery. Business-owned projects optimise for organisational outcomes. Year two is an organisational problem.

If your AI project is approaching its second year and you're recognising these patterns, the action is not to fix the technology. It is to find the business owner who should have been accountable from the start, and give them real ownership now.
